What is the ZF 8HP?

The ZF 8HP is an 8-speed torque-converter automatic, developed and produced by German supplier ZF Friedrichshafen. It launched in 2009 and has since found its way into countless cars from BMW, Audi, Stellantis (Jeep, Chrysler, Alfa Romeo, Maserati), Jaguar, Land Rover, Bentley, Rolls-Royce and more.

So many manufacturers choosing the same gearbox is no coincidence. The ZF 8HP combines extremely fast shifts (down towards 200 milliseconds), a torque converter that locks early and almost completely to eliminate slip, and a physical build quality that handles high torque. For an enthusiast, it is a dream gearbox.

A torque converter is in principle a hydraulic coupling. It transfers torque through oil, not a rigid mechanical connection. That provides smoothness and driving comfort, but also slip: the converter can lock from 0 to ~90%, and the rest is lost as heat.

The factory strategy is to lock the converter late and partially, prioritising comfort and NVH (noise, vibration, harshness). When tuning, we move the lock-up point earlier and increase the lock-up percentage, so more of the torque is transferred directly. The consequences are several:

ZF often recommends oil changes around 80,000–120,000 km, but for tuned boxes under hard use we stay at the low end of that interval. This is how we think about it:
